As one of the leading music streaming platforms on the market, our recently listed client had to adapt to new financial communication standards. To manage growth, international development and these new performance requirements, it defined a list of transformation projects across all its processes.
3 challenges to overcome: - Precise breakdown of pre-identified projects into tasks, stages and players, despite limited documentation - The central issue of data processing in a highly siloed IT environment - Severe constraints on the availability of Finance and IT teams
On the basis of a pre-established list of 18 transformation projects, the first phase consisted of an in-depth analysis of the issues at stake and the means envisaged: - FP&A, Accounting, Tax, Operations, Purchasing and IT workshops to understand processes, identify irritants and levers for improvement. - Summary project sheets covering the key elements: complexity, contributors, deadlines, interdependencies, estimated costs, ROI, etc. - Collective construction of a roadmap in 6 major themes, prioritized according to risk not to do, constraints and logical scheduling. We then provided close follow-up over the long term, both to reschedule work according to unforeseen circumstances, and to support certain technical projects.
- End-to-end overhaul of each key process: data sourcing, processing automation, documentation of processing and associated management rules, definition of a new RACI. - Challenged roadmap, enriched with new projects and regularly reprioritized to adapt to contributors' workloads, technical deadlines and project cost management.
